Even before any of the fighting began, there was a tremendous amount of tension between the villages. Konoha was enjoying a particularly strong economy at the expense of some of the other villages, namely Suna and Iwa, as the leaf began taking on more and more missions in those respective countries. Where as Suna initially attempted to handle the situation diplomatically, Iwa chose to ally themselves with the bitterly impoverished Hidden Rain which had felt the effects of Konoha's uninhibited expansion of power for some time. They intended to send a message to the leaf by sending elite teams to the western border of Hi no Kuni and killing those that attempted to pass through.
Konoha eventually uncovered documents proving that Iwa and Ame were behind the attacks. They were left with no choice but to retaliate, sending their own forces to take out foreign shinobi at their borders and setting up camps in the Earth and Rain countries. Feeling neglected in their efforts towards a diplomatic resolution, and noticing Konoha's militaristic activity, Suna was forced to prepare for war as well.
Most of the minor villages aligned with Konoha, which they saw as the most powerful and influential of the villages, for fear of being wiped out in the clash. The combined forces of Konohagakure, Kusagakure, Takigakure, Uzushiogakure, and Yugakure took on Iwagakure, Sunagakure, and Amegakure. Most of the leaf's resources were devoted to taking out Iwa, which suffered tremendous losses at their hands. Suna faired well but couldn't manage to get the upper hand.
Kiri and Kumo both remained neutral for the early part of the war, though the isolated Kiri sought to capitalize on the weakened state of the other villages and exert themselves as the premier power in the shinobi world. With no real enemy in the war, Kiri swept in at the tail end of most of the major battles to pick off survivors. However, they often ended up jumping the gun and entering the fray too early. They ultimately suffered as many casualties as most of the other villages.
The Lightning Country's daimyō feared Iwa's collapse would only further the expansion of the the Fire Country, which would severely undercut their economy and global power. With the threat of an attack by Kiri also a concern, they saw no choice but to enter the war as well. The fighting lasted for five years, with all sides sustaining heavy casualties. Kumo actually managed to overwhelm the weakening Konoha, largely due to the vital intel they managed to acquire on the leaf, and were well on their way to winning the war. However, the disappearance of their Raikage resulted in a total collapse of their leadership and the village could not recover.
Though Konoha won the war, they were one of the worst hit in terms of damage and casualties. Kiri destroyed Uzushigakure during the war, causing Konoha to absorb most of their survivors. Though they were technically defeated, Konoha's influence in Kaze no Kuni was greatly mitigated. For that reason, they considered themselves winners. Iwa and Kumo were both left largely embittered by the events of the war and harbored the most residual hatred towards Konoha. Unsuccessful in their efforts, Kiri retained their status of neutral.
